Baldwin Farms should reinvent the Pottsville facility Reality: 1. Logistic - Taking too long from California to retailer and making accurate forecasting tricky for customer 2. Still profitable but getting low down * Small pre-order from retailer * Overhead * Low gross margin 3. Good reputation and admired company in long run 4. More than 50% market share in organic market Via above analysis, we see problem is solvable and invisible value of the company is big and cannot be ignored which can be a entry barrier to other organic producer and hard to be catch up in short time. Any store shut down news will give great negative impact to the whole company’s reputation. So my suggestion to keep it continue and reinvent it will be as follows, Market Mix 1. Continue investment to build up Organic imagine to found dominance status. Win customer loyalty. 2. More promotion activities and advertising to higher market awareness continuing to higher purchase intension. 3. Properly lower price to stimulus and expend customer range. 4. Distribution management. Design distribution incentive plan to get bigger pre-orders from Better Food. Even can work with retailer to see how to reinvent their shop store, maybe take 50% share to set up Organic fresh food market, like “Whole food market” to win in the niche market. Logistic improvement 1. Out resource transportation company 2. Build up a hub for organic product for other organic growers in California 3. Improve model with partner in whole selling. Innovation in door-to-door system, including ordering, tracking, maintaining, trucking network etc. Internal Management 1. Cut cost * No overhead * Cut management cost, like fuel expenses 2. Enrich organic product types 3. Incentive plan to workers for good innovation
